Method

The Augmented Lean method.
5 steps to go from an overloaded team to a self-running machine.

01

Audit & mapping

We start by looking at what's actually in place — not what you think is there.

  • 1-on-1 interviews with 5–8 key people (CEO, COO, ops, marketing, support)
  • Audit of paid SaaS tools and their real usage (vs theoretical)
  • Process mapping: who does what, how long it takes, with which tool
  • Identifying time sinks: repetitive tasks that drain the team without adding value
  • Output: 30-page doc with priced action plan + 12-month ROI estimate
Duration: 2 days · Deliverable: Flash Audit (€6,000)
02

Lean OS architecture

We design the stack that fits YOUR context. Not a copy-paste from the last client.

  • ERP core choice (NHD-like? Extension of your CRM? Other?)
  • Orchestration layer (n8n, Make, Zapier — based on complexity level)
  • AI model selection (OpenAI, Claude, local Mistral) by cost/data sensitivity
  • Critical integrations mapping (Stripe, HubSpot, Slack, banking, etc.)
  • Output: architecture diagram + prioritised implementation roadmap
Duration: 3–5 days · Included in Sprint Implementation or Lean OS
03

Build & deploy

I code. You watch it progress in real time. No 6-month black box.

  • Weekly iteration with live demo of delivered automations
  • Staging environment tests before each production deploy
  • Rolling documentation (runbooks, diagrams, Loom videos)
  • Key user training running in parallel with the build
  • Output: live workflow + trained team + full documentation
Duration: 10–30 days depending on scope · Sprint or Lean OS
04

Measure & optimize

If we don't measure, it's conceptual masturbation. We measure everything.

  • KPIs defined from the audit: hours saved, € saved, lead time
  • Live Pulse dashboard (pulse.nahed.fr) accessible to management + team — the proprietary ERP running all 8 projects in real time
  • Monthly reporting with causal analysis (what worked, what didn't)
  • Iterations on remaining processes based on measured ROI
Ongoing · Core of the Fractional CAO
05

Transfer & autonomy

My goal: you no longer need me. Unless you want to keep me as a recurring CAO.

  • Complete runbook documentation (onboarding, troubleshooting, scaling)
  • Internal champion training (1–2 people) for maintenance
  • 12-month scaling plan (with or without me)
  • Choice: stop, switch to recurring CAO, or launch a new Sprint
Transition · Included in Lean OS, optional on Sprint

Does this method resonate?

We start all contracts with a Flash Audit (2 days, €6k). It's the only honest way to propose next steps.
